But the truth is, many iconic moments and shocking twists we thought were brilliant setups actually came from spontaneous ideas or editor suggestions. Oda’s incredible ability to improvise is what truly defines his genius.
1. The Creation of the Seven Warlords (Shichibukai)

In the One Piece 23rd Log publication, Oda admitted his original plan was to finish the story in five years, focusing on the battle against the Four Emperors. But then he suddenly came up with the idea of pirates “backed by the government,” which he thought was too cool to pass up. This led to the creation of the Seven Warlords, delaying the encounter with the Emperors by decades and expanding the One Piece world to its current vast scale.
2. Princess Vivi’s True Identity

Did you notice how Miss Wednesday’s personality at Whiskey Peak felt a bit off compared to Princess Vivi later on? That’s because Oda originally planned her as a regular Baroque Works agent. But when he drew her letting her hair down, he suddenly thought, “She actually looks like a princess,” and changed course, making her the heir to the Arabasta kingdom.
3. The Introduction of the Worst Generation (Supernovas)

This might be the greatest improvisation in manga history. When the Sabaody Arc was about to air, Oda’s editor worried the story was getting dull. In just a few hours, Oda designed nine Supernova characters (including Law and Kid). They were meant to be minor characters, but Trafalgar Law became a major figure, and Bonney turned out to be a key link to Kuma.
4. Shanks Losing His Arm to Save Luffy

The heartbreaking moment when Shanks lost his left arm was not part of Oda’s original plan. It was his editor who suggested this twist would deliver a powerful emotional impact. This decision unintentionally created a plot hole that fans debate to this day after the introduction of Haki: “Why didn’t Shanks use Armament Haki to protect his arm?”
5. Ace’s Identity as the “Son of the Pirate King”

The twist revealing Portgas D. Ace as the son of Gol D. Roger was a spontaneous idea right before the Marineford arc. During a discussion, Oda suddenly threw out, “What if Ace is Roger’s son?” Seeing his editor shocked and excited, Oda made it official. That’s why early on, Luffy was drawn to resemble Roger more than Ace.
